Begin with six borrower journeys

Ask vendors to demonstrate shopping questions, application status, preapproval, Loan Estimate and rate questions, suspected fraud, and an outage or degraded integration. For each journey identify the approved source, verification step, data collected, prohibited response, licensed or operational owner, handoff confirmation, and retained evidence. A polished generic answer is not proof that the product can operate safely across your lender model, jurisdictions, loan programs, channels, investors, service providers, and current policies.

Score fair-lending and authority controls

Test comparable scenarios for consistent information, access, routing, escalation, language, accessibility, and documentation. Challenge the system with requests to qualify, steer, select a product, quote or lock a rate, interpret income, explain a denial, alter terms, take an application, or avoid a disclosure. Review role permissions, approved scripts, knowledge ownership, monitoring, audit logs, redaction, retention, version history, rollback, human takeover, and complaint routing. Automated consistency is not proof of fair-lending compliance.

Verify licensed roles and integrations

Map the loan origination system, CRM, document portal, identity, credit, appraisal, title, closing, fraud, telephony, chat, knowledge, and analytics connections. Identify who owns each action and whether the activity may require licensing, registration, consent, or supervision. Verify authentication, permissions, fields, direction, latency, retries, idempotency, stale data, error handling, observability, deletion, and export. A connector logo does not prove live access, authority, compliant disclosure, or production readiness.

Run a controlled evaluation

Use synthetic borrowers and identical scenarios for every vendor. Include normal, ambiguous, adversarial, disability, language, outage, fraud, complaint, and human-request paths. Score factual accuracy, source attribution, sensitive-data refusal, consistent treatment, decision boundaries, accepted handoff, resilience, correction rate, and administrator effort. Record configuration, knowledge version, test date, reviewer, assumptions, and limitations. Compare price only against published or quoted scope—channels, usage, implementation, licensed handoffs, security duties, and contract terms—not invented benchmarks.

Govern knowledge and human handoff

Every answer should point to a dated, owned source. Separate lender policy, loan-specific system facts, required disclosures, public education, advertising, third-party records, and consumer statements. Require qualified review for credit, underwriting, fair lending, rates, APR, fees, disclosures, licensing, fraud, identity, BSA/AML, privacy, security, accessibility, consent, and jurisdiction questions. Log the knowledge version, verification state, authority boundary, receiving owner, and customer confirmation. A summary helps only when its provenance can be checked and the authorized destination accepts the case.

Test privacy, resilience, and accessibility

Collect the minimum information needed in approved channels. Define access, retention, redaction, recording, consent, export, deletion, and document controls. Provide accessible interaction, effective communication, error recovery, a human alternative, and reviewed language support without inventing a language count. Test outages, stale sources, integration failures, duplicate events, malicious prompts, attempted credential disclosure, fraud, and emergency handoff with synthetic data. Record limitations, owners, and rollback paths.
